Check-out Activities

Check-outs are the last five minutes of a meeting. They're for naming what happened, not for fixing the team's quarter.

What it is

A check-out is a short, deliberately thin closer. Plus/Delta, appreciations, one-word debriefs, a quick rating — they all do the same job: give people a moment to register the meeting before it ends. The format's strength is its scope. It's small. Treating it as a sprint retro is a category error; it's the closer for a single meeting, not for a quarter of work. The two formats here do different jobs — Plus/Delta is operational (was the meeting useful, what would change it), Appreciations is relational (who unblocked whom). Don't run both at the same closer; pick one for the meeting you're closing.

When to use

Workshops, off-sites, planning sessions, any one-off meeting where you want a moment of reflection before people drop off the call. End of a sprint where someone unblocked the team. Skip them on routine status meetings — the meeting is too short to need a closer. Skip them when the meeting was bad: a check-out can't fix it, and trying to extract one will just stretch the pain. And skip Appreciations on a team that finds them performative; vague gratitude is worse than silence.

Which one to pick

Meeting that didn't deserve a real retro
Plus/Delta. Five minutes, then close.
End of a sprint where someone unblocked the team
Appreciations. Specific moment or skip the round — 'thanks for being awesome' is the failure mode.
Workshop or off-site, want to close the day on something useful
Plus/Delta. The Delta column is the agenda for the next workshop.

Common mistakes

  • Treating the check-out as a sprint retro. It's the closer for one meeting — five minutes, then close. If you need a retro, schedule a retro.
  • Letting Appreciations stay vague. 'Thanks for being awesome' is the failure mode. Specific moment or skip the round.
  • Running Plus/Delta on a meeting that was clearly bad. The format can't fix it, and the Delta column will just be the team's grievances at half-speed. End the meeting and run a retro.
  • Stacking appreciations and Plus/Delta at the same closer. Pick one. Two closers in five minutes is two thin closers.
  • Skipping the closer entirely on a workshop or off-site. The meeting needs a moment of registration before people drop off — that's the whole job of the format.
